Step 1. Discovery & Alignment (Market + Operations)

Step 2. Design & Scoping (Operating Model & Unit Economics)

- Business model & pricing: unit economics (COGS, opex, capex), margin targets, incentives.
- Operating model: SOPs, roles, and governance for stores, farms, routes, or service teams; capacity and throughput planning.
- Solution design: MVP/POC for digital, pilot for physical (store corner, packhouse line, farm plot, service route).
- Roadmap & resourcing: backlog, 2-week sprints, OKRs/KPIs; internal vs. external team plan.

Step 3. Build, Pilot & Validate
We build the MVP and/or field pilot, validate with real users and operations, and iterate fast to de-risk scale.
- Execution sprints: feature delivery, process setup, equipment layout, training & HSE; QA and security baselines.
- Pilot proof: user tests and shop-floor/farm-gate metrics (yield, shrinkage, OTIF, sell-through, service SLAs).
- Feedback loops: sprint reviews and Gemba walks to refine flows; prepare GTM assets (playbooks, onboarding, partner kits).
